Engine hours are the first number every used-boat buyer fixates on, and often the most misread. A 1,200-hour diesel on a sailing yacht can be tired or barely broken in, depending entirely on how those hours were run and logged. A 400-hour petrol outboard can be a bargain or a grenade. The number on the meter is a starting point for the conversation, not the answer. Here is how to read it properly before you commit to a survey or a deposit.

What actually counts as high hours

Marine engines are rated for very different service lives depending on duty type. As a rough field guide, and always to be checked against the manufacturer's own documentation:

  • Sailing yacht auxiliary diesels (typically 20 to 75 hp): design life often quoted around 5,000 to 8,000 hours before a major overhaul, sometimes more. Most sailors put on 50 to 150 hours a year, so a 20-year-old boat with 2,000 hours is entirely normal.
  • Trawler and displacement cruiser diesels run at low, steady load. 8,000 to 10,000 hours is realistic if maintenance was serious. These engines are built to work.
  • High-output planing diesels (common in fast motor cruisers and RIBs): typically 3,000 to 5,000 hours before major work, and the last third of that life gets expensive.
  • Petrol sterndrives and inboards: much shorter. 1,500 hours is a lot. Many are tired by 1,000.
  • Modern four-stroke outboards: 2,000 to 3,000 hours is achievable with disciplined maintenance, though most recreational units are traded well before that.

So "too many" is entirely engine-specific. A 3,500-hour Volvo D2 on a 40-foot cruiser is a healthy midlife engine. The same 3,500 hours on a petrol sterndrive means you are shopping for a replacement powertrain.

Hours versus age: the real question

The more informative ratio is hours per year. Divide total hours by the boat's age and you get a picture of how the engine actually lived.

  • Under 30 hours a year: suspiciously low. The engine has spent most of its life cold, which is worse for a marine diesel than steady running. Expect injector coking, valve stem deposits, wet exhaust corrosion, and raw-water impellers that have hardened in place. Charter boats that sat during COVID often show this pattern.
  • 50 to 150 hours a year: typical private ownership on a sailing yacht or weekend motorboat. Ideal.
  • 200 to 400 hours a year: heavy private use or light charter. Fine if service intervals kept up.
  • 500 hours a year and up: commercial or intensive charter duty. The engine is probably in better mechanical shape than a low-hours pleasure boat, but the whole boat (upholstery, electronics, deck gear, seacocks) will be more tired.

An engine that ran 100 hours a year, was serviced on schedule, and was properly winterised will always beat a 20-hour-a-year "little used" example that was never touched between spring launches. This is one of the biggest mistakes buyers make: treating low hours as unambiguously good.

How the hours were accumulated

Marine diesels want load. They are unhappy at extended idle, unhappy at cold running, and unhappy at 90 percent throttle for long periods. What you want to see in the history is a life spent in the middle of the range: cruising RPM, warmed through, under proper propeller load.

Ask, or infer from the log, how the hours broke down:

  • Motor-sailing hours on a yacht at 1,500 to 2,000 RPM are gentle. The engine is warm and lightly loaded. These hours barely count.
  • Long delivery passages at cruising RPM are the healthiest hours a marine diesel can accumulate. A boat with a couple of transatlantics on the clock has probably been well fed with clean fuel and run at proper temperature for days on end.
  • Marina shuffling and short harbour trips, especially on a motorboat that never sees open water, mean lots of cold starts and short runs. Hard on everything.
  • Wide-open-throttle habits on planing hulls shorten every wear surface in the engine. A previous owner who "liked to see what she'd do" leaves fingerprints on compression and turbo condition.

A modern NMEA 2000 network logs a surprising amount of this if the boat has one. Engine RPM histograms, coolant temperature, load percentages and fuel rate over time tell you far more than the hour meter. Reading hours against the service book

The service book is where the engine hours become meaningful. Line up the stamps against the meter and check the intervals actually match what the manufacturer prescribes. For most marine diesels that means:

  • Oil and oil filter every 200 to 250 hours, or annually, whichever comes first.
  • Fuel filters (primary and secondary) at least annually.
  • Raw-water impeller annually, and inspected more often.
  • Coolant renewal every two to five years depending on formulation.
  • Valve clearance check per manufacturer schedule (often every 500 to 1,000 hours).
  • Injector service around the 2,000 to 3,000 hour mark on common-rail diesels.
  • Heat exchanger and aftercooler cleaning as specified, typically every couple of seasons in salt water.

What you want to see: a consistent rhythm, done by the same yard or a competent owner-mechanic, with receipts. What should worry you: gaps of three or four years with no entries, a sudden change in handwriting near the sale date, or "full service" invoices from just before listing with no supporting detail. Also check whether preventive maintenance actually mapped to the calendar and not just to convenience. A structured maintenance calendar is the difference between an engine that reaches its design life and one that fails at half of it. Owners who kept one tend to have kept everything else too.

What to check at the survey, hours in hand

Once you have a sense of the engine's biography, the sea trial and mechanical survey are where you verify it. Bring the hour figure with you and cross-check against:

  1. Compression or cylinder leak-down test. Numbers should be within the manufacturer's spread and consistent across cylinders. A tired engine reveals itself here first.
  2. Oil analysis. A lab report on a sample pulled at the survey will flag wear metals, coolant intrusion, fuel dilution and soot loading. Cheap, and one of the most useful tools you have.
  3. Blow-by at the breather when the engine is warm and loaded. Heavy vapour is a sign of ring or bore wear that hours alone would not predict.
  4. Exhaust colour under load. White smoke sustained past warm-up, blue smoke on acceleration, or persistent black at cruising RPM each tell a different story.
  5. Cruising RPM at wide-open throttle. If the engine cannot reach its rated max RPM under load, the prop is wrong, the bottom is foul, or the engine is down on power. All three matter to what you are buying.
  6. Coolant and heat exchanger condition. Pull the end caps if the surveyor is willing. Scale and salt deposits tell you how the raw-water side has been maintained.
  7. ECU fault memory. On any common-rail engine, a diagnostic scan reads stored codes and, on many engines, a lifetime overload history. Ask for it.

None of this is exotic. Any competent marine mechanic offers it. If the seller resists a proper mechanical survey, the hours on the meter become irrelevant: you are being asked to buy blind.

Hours, price, and what it costs later

Engine hours affect resale price on a curve, not a straight line. On a sailing yacht, hours barely move the price until you cross roughly two-thirds of the expected engine life, at which point buyers start pricing in a rebuild or replacement. On a fast motorboat, every 500 hours meaningfully reduces value, and a petrol sterndrive over 1,000 hours often trades at close to hull-only value.

Think about what the next major engine event will cost, and when it lands relative to your ownership horizon. A replacement 40 hp saildrive package with installation is not a small number. A pair of high-output diesels is a boat's worth of work. These are exactly the sort of items that belong in your budget alongside insurance, mooring and antifouling, all of which fall under the broader question of the real running costs of ownership.

The honest answer to "how many engine hours are too many" is: the number that pushes the next big service, or the next replacement, inside the window when you still own the boat, without a matching discount on the asking price. Everything else is a question about how those hours were lived. If you can see how the engine was actually used, warmed, loaded and serviced, hour by hour and season by season, the guesswork mostly disappears.
